Conversion rate optimisation is not a marketing discipline. It is a mathematical one. Why most shops get stuck at 2 % conversion

The average German e-commerce shop converts at 2.3 %. That means: of 1,000 visitors, 23 buy. 977 leave. Not because the products are bad. Not because the prices are too high. But because the shop was not built for conversion.

The JDK Model: Our Framework

Our approach is based on a six-stage framework that Jörg Dennis Krüger developed over 15 years, not from books, but from thousands of real tests in live shops.

1. Diagnosis (72 hours)
We install our tracking stack. We analyse the complete funnel. We look at heatmaps and session recordings. We find the places where your customers drop off.

2. Hypothesis
Every change is formulated as a hypothesis. Not: “We believe a video would be good.” But: “We observe that 68 % of customers drop off on page 2 of the order process. We suspect that reducing it to one page raises the completion rate by 15–25 %.”

3. Design
We create variants. Not complete redesigns, too risky, too expensive, too slow. We change specifically: one new order-process page. One changed CTA. One optimised mobile menu. Every change is reversible.

4. Test
50 % of your visitors see the old version. 50 % the new one. We track not only conversion. We track revenue, AOV, retention, customer lifetime value. A test that raises conversion by 5 % but sinks AOV by 12 % is a loser.

5. Implementation
The winning variant goes live immediately. No meeting. No “let’s discuss it next quarter”. When something works, we use it.

6. Iteration
Every test gives input for the next one. After 12 months you do not have one big change. You have 40 small changes that together create a massive effect. That is the compound effect.

What the numbers say

The e-commerce industry in Germany makes nearly 100 billion Euro revenue per year. Yet most shops remain at a conversion rate of 2–3 %. That is not a law of nature. That is an optimisation potential of 97 % of visitors.

Order process: According to Baymard Institute, the average order-process completion rate is only 48.5 %. That means: of 100 customers who begin the order process, only 48 complete the purchase. The remaining 52 leave. The most common reasons: too many form fields, forced account creation, unclear shipping costs.

Mobile: 60 % of e-commerce traffic comes from mobile devices. At the same time, the mobile conversion rate is on average 30–40 % below the desktop rate. The gap is not technology. The gap is UX.

Page speed: Google’s Core Web Vitals have shown that pages loading in under 2.5 seconds convert better than slow pages. For a shop with 1m EUR revenue per month, load-time optimisation alone can generate five-figure additional revenue.

Product pages: Nielsen Norman Group has proven that users spend an average of 57 seconds on a product page, and make a decision in that time. Trust signals, clear prices and visible reviews are the factors that trigger the purchase.

Cart: Baymard Institute has measured the average cart abandonment at nearly 70 % for years. That means: 7 of 10 customers who put something in the cart do not buy it. The top reasons are shipping-cost surprises and forced account creation.

From about 100,000 Euro monthly revenue. Below that the effect is too small to carry the model. If your shop makes 30,000 Euro per month, you need more traffic, not CRO.

How long does it take until results are visible?

First live test in 3–5 business days after onboarding. Significant results after 3–6 months. The compound effect shows after 12 months.

Do you also do SEO or social media?
